Background

Blanco was one of Spain’s leading youth fashion and fast-fashion retailers, with an extensive store network and a sourcing model based mainly on products designed in Spain and outsourced manufacturing across Asia and other international markets.

The company already used SAP across several business areas, but its supply chain and warehouse processes were not adequately supported. Blanco entrusted our team with redesigning and implementing the logistics processes for its two main distribution centers.

Overview

ASPA implemented SAP Warehouse Management (WM) to manage Blanco’s two main distribution centers, adapting the solution to two very different operating models: boxed and palletized goods in one facility, and hanging garments in the other.

The project covered inbound receipt, putaway, replenishment, picking, stock replenishment, radio frequency, labeling, shipping, and integration with automated sorting systems. The solution also coordinated store distribution based on requirements calculated in SAP, integrating initial product allocation and in-season replenishment processes.

Goals

The objective was to replace a partially manual and poorly integrated logistics operation with a structured SAP-based model capable of efficiently managing large product volumes and hundreds of destinations, while maintaining a unified view of inventory and movements between warehouses and stores.

The solution needed to coordinate inventory, storage locations, picking, and shipping, automate the generation of store distribution requirements, and integrate SAP with radio-frequency devices and automated sorting systems. All of this while ensuring traceability, execution speed, and responsiveness throughout the commercial season.

Challenge

The main challenge was to combine the distribution logic required by fast fashion with a highly automated physical warehouse operation. Blanco needed to determine the initial quantities of each item to be sent to every store and then replenish sold products according to actual sales performance.

These calculations had to be automatically converted into executable warehouse movements and coordinated with putaway, picking, and replenishment strategies, RF terminals, and automated sorters. In addition, the two warehouses operated very differently, requiring specific processes while maintaining a consistent SAP management model.

Strategic Transformation

The implementation enabled Blanco to move from fragmented logistics processes to an integrated model in which SAP coordinated both distribution planning and physical warehouse execution.

Initial allocation and replenishment processes automatically calculated store requirements, while SAP WM translated those requirements into operational picking, stock replenishment, and shipping tasks. Integration with automated sorters and radio-frequency devices connected system logic directly with the physical movement of garments through the warehouses.

Results

Blanco gained an integrated solution for managing its two main warehouses and automating product distribution across its store network. SAP coordinated receiving, putaway, preparation, sorting, and shipping, as well as in-season replenishment processes.

The project enabled large distribution waves to be generated in a much more structured and efficient way, reduced manual tasks, and improved control over logistics execution. Following go-live, ASPA continued to optimize processes including replenishment, radio frequency, sorter interfaces, manual preparation, and picking.

Long-term Value

The solution provided Blanco with a logistics platform capable of supporting the speed and volume requirements of fast fashion, connecting distribution planning, warehouse management, and physical automation within a single SAP model.

For ASPA, the project was also a foundational experience in SAP Warehouse Management and advanced supply chain processes, laying the groundwork for expertise that we would later apply across numerous industrial and logistics projects.
